Phoenix professional services firm

Duplicates removed
6,400 records merged
Automations added
12 workflows kept, the rest turned off
Weekly adoption
30% to 88% of the team

Client snapshot

A Phoenix professional services firm already had Zoho CRM licenses. Almost nobody used them. The pipeline that mattered still lived in a spreadsheet on the sales manager's laptop.

The challenge

Fields had been added for three years and never removed. The same company existed two or three times, each with a different owner. Workflows from an old process still emailed the wrong people. About 30% of the team logged in during a typical week, mostly to satisfy a manager, then went back to email.

What we built

We audited what was actually populated, then deleted the rest. Duplicate accounts and contacts were merged on domain and phone. Stages were rewritten in the words the partners already use, with a Blueprint so a deal cannot be marked won before a proposal exists. Twelve workflows replaced the noise: assignment, a same-day task on new leads, a stalled-deal reminder, and a lost-reason picklist. The side spreadsheet was retired on a set date, not "when we have time."

  • Audit of fields that were actually filled in, and deletion of the rest
  • Duplicate accounts and contacts merged on email domain and phone
  • Stages rewritten in the words partners already use on calls
  • Blueprint so a deal cannot be marked won before a proposal exists
  • 12 workflows kept: assignment, same-day tasks, stalled deals, lost reasons. The rest turned off

How the project ran

  1. 1

    Week 1 — audit

We exported field fill-rates and workflow history. Anything under a few percent filled, and any email still going to someone who had left, was listed for removal.

  2. 2

    Week 2 — merge

Duplicates were merged in batches, with the surviving owner agreed before the merge. Reports stopped double-counting the same company.

  3. 3

    Week 3 — pipeline

The new stages and the Blueprint went live for new deals only. Open deals were moved by the sales manager, not by a bulk update.

  4. 4

Week 4 — retire the sheet

The side spreadsheet had a shutdown date. Weekly logins went from about 30% of the team to 88% once the sheet was gone and the Monday meeting used Zoho.

“We did not need another CRM. We needed someone to throw out the fields nobody filled in and make the pipeline match how we actually sell.”
